Our busiest day of the sale wasn’t even Black Friday; our supposed bargain hunters came back about as often as anyone else; and the discount persuaded many of them to commit for two years or more.

Black Friday brings a wave of new customers and some of our strongest revenue, and yes, we get excited about that. But the money isn’t the only reason it’s such a big deal for us. It’s the data, and the sale is when it piles up fastest.

We ran more than 50 experiments during last year’s campaign, and we use those numbers to improve our products, our messaging, our content – even the coupon copy gets a performance review. Yep, we’re data geeks.

Your own Black Friday results can do the same for your business. They’re some of the most useful data you’ll get all year, as long as you dig past how much you made. They can show you which products deserve more attention, when your customers like to shop, which new customers are worth keeping, and where your ad money works hardest.

You don’t need to be a big company or a data geek to do it. What had changed was the cost of winning each customer: shoppers arrived ready to buy, so each one was cheaper to reach.

So this year, he’s leaning harder into paid ads. Since Meta was La’Oda’s biggest paid channel last time, Domas plans to run around 60 visual creatives there, alongside thousands of keyword variations on Google, to find out which products, offers, and messages people respond to most.

Your numbers will look different as well, but the check is the same. Compare your Black Friday week with your best regular weeks, then split it by new and returning customers, by product, and by order size.

If one product jumps ahead, it may deserve more attention, and if your usual best sellers win again, then you know where to keep investing.

Your Black Friday plan may not match how your customers shop

Our busiest day of the whole campaign turned out to be Cyber Monday. It brought in as many first-time buyers as Black Friday and 11% more orders overall, more than any other day of the sale. The weekend in between dipped, even with every discount still live.

The season also stretched well past the sale itself. First-time orders rose steadily through early November, and at the other end, orders stayed high into December, so it makes more sense to plan for a Black Friday season than a single weekend.

Location mattered too. New customers more than doubled in some countries compared with a normal week and barely moved in others, a reminder that Black Friday doesn’t carry the same weight everywhere.

This year, we’re putting the money where it worked: getting ready earlier, concentrating budget on the markets and periods that performed best, and keeping a closer eye on when our ad spend stops paying off.

At La’Oda, early demand changed Domas’ plans. After seeing the first half of November sell well in both 2023 and 2024, he moved his ads to the second week of November in 2025, and November orders rose 54% compared with the year before.

Your busiest and most profitable days might fall somewhere else entirely. Look at which days, channels, and locations paid for themselves, and compare them with the ones that were only busy.

That could mean treating Friday to Monday as one campaign, with your strongest last-chance message saved for Monday and less spending over the weekend.

Where your customers live matters as well. If most of them are in places where Black Friday isn’t a big deal, a local shopping event might deserve your biggest push instead, like Singles’ Day on November 11 in much of Asia or Buen Fin, Mexico’s version of Black Friday.

Let your Black Friday customers shape your offers

Black Friday shoppers have a reputation for grabbing the discount and disappearing, but ours came back about as often as anyone else. Within six months, 27.4% of the first-time buyers we won that week had ordered again, compared with 28.1% from other weeks.

There were also more of them. First-time buyers made up 20.8% of our orders that week, compared with 18.3% the rest of the year, which makes the sale one of our best chances to meet new customers.

Our existing customers matter just as much. The team started with what their customers would value and tested a “buy three coffees, get a free French press” offer. Revenue rose about 5%, so it became their main Black Friday promotion. For a premium brand like theirs, free shipping and a quality gift fit better than marking the coffee down.

Your Black Friday buyers have already told you what they want. Look at who was new, who came back, and what your regulars reached for, then build your next offers around that instead of guessing.

What went wrong on Black Friday counts as data too

Some of the most useful Black Friday data comes from things going wrong. When a page crashes or a best seller runs out, peak traffic has just shown you exactly where your store needs work.

Suburbios Skate, a skate shop on the outskirts of Mexico City, found this out right before Buen Fin. After days of glitches, its website went down for 18 to 24 hours, costing the shop between $1,000 and $1,500 in lost sales during one of its biggest weeks of the year.

Co-founder Mario could have written it off as bad luck, but instead he treated it as a sign of what the store needed to handle peak demand.

The team moved to Hostinger in under 48 hours without losing any customer, order, or product data, and Mario credits the more stable setup as part of why online sales grew 121% in 2025.

Most problems are smaller than that, but they’re just as useful. If a product sold out on day two or shoppers kept dropping off at the same page, that’s something to fix before your next sale, as long as you act on it.

Your Black Friday data checklist

If you’re just getting ready for Black Friday, start by running these checks on last year’s numbers. Once this year’s sale wraps up, run them again on the new data while it’s still fresh:

Compare the week. Put your Black Friday week next to your best regular weeks.

Split the total. Break it down by new and returning customers, by product, and by order size.

Check the calendar. Note when sales started climbing, which days were busiest, and which ones paid for themselves.

Look at where buyers are. See which locations responded, and whether a local shopping event matters more to your customers.

Plan an offer for each group. Give new customers a simple reason to try you, and give regulars something that builds on what they already have.

Write down what went wrong. Sold-out products and pages where shoppers dropped off become your fix list for next time.

Follow up fast. Reach out to new customers and restock while the data is still fresh.

Smaller sales work the same way. A spring promotion or a local holiday sale gives you a smaller batch of data, and each one sharpens what you know about your customers.

So by all means, enjoy the extra revenue, just like we do.
